A regenerative fuel cell is a hydrogen electrochemical device with bidirectional electrochemical reaction capability, also known as a water electrolysis-fuel cell integrated machine. Its core can intelligently switch between two working modes: in fuel cell mode (FC mode), the chemical energy of hydrogen and oxygen is directly converted into direct current to realize hydrogen power generation; in electrolysis cell mode (EC mode), electricity is connected (prioritizing the curtailment of renewable energy sources such as photovoltaic and wind power) to decompose water into hydrogen and oxygen, realizing hydrogen chemical energy storage of electrical energy.

The global production of regenerative fuel cells is projected to reach 6,000 units by 2025, with an average price of US$260,000 per unit.

Upstream of regenerative fuel cell systems mainly includes proton exchange membranes or solid electrolytes, catalysts and precious metals, bipolar plate materials, gas diffusion layers, sealing and structural materials, as well as power electronics and control components. These upstream inputs largely determine system efficiency, lifetime and cost. Downstream applications represent the core source of demand and are primarily focused on renewable energy storage and grid balancing, grid-side and microgrid systems, off-grid or weak-grid power supply, space and deep-space missions, military and emergency backup power, and selected high-end industrial and island energy systems. For downstream users, regenerative fuel cells provide both water electrolysis and fuel cell power generation, enabling bidirectional conversion between electricity and hydrogen, improving renewable energy utilization and enhancing flexibility and long-duration energy storage capability, with clear advantages in long-duration storage and high-reliability power supply scenarios.

Industry development trends include continuous improvement in system efficiency, enhanced material durability and cycle life, deeper integration with renewable energy such as wind and solar, and gradual progress toward modularization and scalable deployment. Key drivers include global energy transition and carbon neutrality targets, increasing demand for long-duration storage and grid stability, gradual build-out of hydrogen infrastructure, and long-term needs in aerospace and special applications for high energy density and reliability. Major constraints involve relatively high system costs, reliance on precious-metal materials, technical complexity, limited large-scale deployment experience, and immature policies and business models.

From a profitability perspective, regenerative fuel cell systems are still mainly deployed in demonstration and high-end applications. Gross margins typically range from 25% to 45%, higher than conventional electrolysis equipment but lower than mature fuel cell systems. Profitability is highly dependent on customization level, application segment and long-term operation and maintenance services, making the market more strategically driven in the near term.
